  • Off-the-shelf SaaS: ready-made software on a subscription, identical for everyone (accounting apps, hosted e-commerce, CRMs). Starts fast, paid monthly, rules set by the vendor.
  • Custom software: built for your process, from scratch or from semi-ready components. Needs upfront investment and time; in return it fits you exactly and is yours.

Most healthy setups are a mix: standard work on ready tools, the process that sets you apart on custom software.

The 6 deciding criteria

  1. Is your process standard or unique? Invoicing is standard → SaaS is enough. The flow at the heart of your business, not replicable at competitors → custom software creates advantage.
  2. Are you bending the tool, or is it bending you? Extra spreadsheets, "temporary" WhatsApp groups and copy-paste work appearing around a ready tool signal you've hit its limits.
  3. Who holds your data? In SaaS your data lives in the vendor's system on their terms. For full control over critical assets (customer, pricing data), custom software leads.
  4. How much integration do you need? Three or more systems that must talk to each other usually need a custom layer.
  5. How do you view total cost? SaaS: low upfront, ongoing subscription that grows with usage. Custom: higher upfront, lower recurring cost, your own asset.
